PURPOSE

The X-Matrix is used to consistently cascade strategic goals through all levels of an organization and establish a seamless connection between vision, annual goals, measures, and key metrics. It solves the problem that strategy and day-to-day operations are often decoupled. This ensures that all activities contribute to the overarching goals and that responsibilities are clearly assigned.

HOW TO USE

Start with the strategic 3-5-year goals in the southern quadrant and derive annual goals in the western quadrant. Define concrete improvement measures in the northern quadrant and the corresponding KPIs in the eastern quadrant. Mark the correlations in the fields between the quadrants. Finally, assign responsible persons or teams and review the matrix regularly using the catch-ball process.

WHAT IT IS

The X-Matrix is the central planning instrument of Hoshin Kanri, a Japanese method of strategic business management. It consists of four quadrants arranged in a cross shape: long-term goals, annual goals, improvement priorities, and KPIs. Between the quadrants, correlation matrices make the connections visible, supplemented by responsibility assignments.

EXAMPLE

Example: You are the strategy director of a mechanical engineering company and use the X-Matrix to link the three annual goals (e.g., 15% more export revenue) with concrete initiatives (new sales channel in Southeast Asia), KPIs (number of new customers per quarter), and responsible teams. The cross-shaped layout immediately reveals when an initiative is not aligned with any strategic goal.
