PURPOSE

Teams and organizations often apply the same approach to all problems, even though different problem types require different approaches. The Stacey Matrix helps classify problems by the degree of agreement on requirements and the clarity of solution technology. It enables the conscious choice of the right methodology instead of a one-size-fits-all solution.

HOW TO USE

The problem is positioned on two axes: clarity of requirements (from clear to unclear) and clarity of the solution (from known to unknown). Depending on the position in the matrix, the appropriate approach emerges: simple problems require best practices, complicated ones require expertise, complex ones require experiments, and chaotic ones require quick action. The classification is discussed within the team to create a shared understanding of the problem.

WHAT IT IS

The Stacey Matrix is a classification framework based on Ralph Stacey's research on complexity in organizations. It uses two dimensions (agreement on requirements and clarity of technology) and distinguishes four zones: simple, complicated, complex, and chaotic. The framework is frequently used alongside the Cynefin model for context analysis.

EXAMPLE

Example: Your project manager wants to use the same waterfall process for all initiatives in the department — from routine updates to entirely new business models. You use the Stacey Matrix to show that initiatives with clear requirements and known solutions (simple) should be managed differently than those where both are unclear (complex).
